KPIs you are measured on

Top pains and how to handle them

One forecast method for every item

Segment first (ABC/XYZ): stable items can be forecast statistically, erratic ones need customer input or a stock policy.

Forecast changed without a record

Keep the statistical forecast and every override with its reason, and measure whether overrides helped.

Accuracy reported without bias

Report bias (always over or always under) next to accuracy; a steady bias is easier to fix than noise.
